How to Check AI-Drafted Customer Replies Before They Go Out
Build a small answer key from real customer questions, approved policies and past corrections. Then test whether AI drafts help agents answer accurately without sending unsupported promises.

A customer asks whether a late delivery qualifies for a refund. An AI draft apologizes and promises one, but the policy offers a replacement first. That single sentence can create cost and a disappointed customer. A service leader can find this failure before rollout with a small answer key: a set of questions paired with the approved answer and the source that supports it. This is a constructed example, not a reported incident.
1. Choose the questions that actually cause rework
Pull a modest sample of recent, permission-cleared customer requests across refunds, delivery, cancellations, exceptions, and requests the team must escalate. Include easy and ambiguous cases. Remove personal details that the tool does not need. The service manager should record the date and version of the policy used; an old answer key can teach a tool an old promise.
2. Write the answer before asking the model
For each case, a knowledgeable agent marks the required facts, the approved policy link, the action the company may offer, and any missing information that requires a question. Mark the exact phrase that would be unacceptable, such as an unauthorized refund promise. If the case depends on a manager exception, say so in the key. Do not demand a neat answer where the true answer is “ask a person.”
3. Compare drafts on correctness and effort
Ask the proposed tool to draft replies from the same approved knowledge available to an agent. Two reviewers check each draft against the answer key without seeing a vendor's quality claim. Count accepted drafts, corrections, wrong policy citations, unsupported promises, and review time. A draft that saves typing but takes longer to fact-check is not a productivity gain. Released agent time is capacity; cash savings require an actual budget change.
- Let the support lead own the answer key and approve the trial. Agents retain the send decision until error rates and escalation behavior are acceptable.
- Test the least convenient cases: a policy exception, conflicting records, an upset customer, and a request outside the company's authority.
- Stop or restrict the tool if it sends without approval, invents a policy, exposes another customer's details, or repeatedly hides uncertainty.
4. Recheck after the policy changes
A useful answer key is a living operating record. When a return window, fee, or escalation route changes, update the source and rerun the affected cases before broadening automation. Our approval matrix for read, draft, send, and change actions helps keep the send boundary explicit. Expand only when the team can show more correct, accepted replies at equal or lower total effort and no new unsupported commitments.
