Most teams agonize over Notion vs Obsidian as if it's a feature shootout. The real decision is simpler: figure out whether your bottleneck is organizational or cognitive, then commit for 90 days.

The pain is thinking.

- Setup cost: Notion ships with templates for almost every business function — usable on day one. Obsidian demands one to two weeks of building your own folder structure, choosing plugins, and developing linking habits before it starts paying back.
- AI ceiling vs. floor: Notion AI is polished and zero-config but limited to its own models. Obsidian's plugin ecosystem lets you wire in Claude, GPT-4o, or fully local models — higher ceiling, but you'll spend an afternoon configuring API keys and prompt templates.
- Annual cost for a 20-person team: Notion Plus with AI runs roughly $3,600–$6,000/year. Obsidian commercial licenses for 20 users cost $1,000/year plus API spend, which in my testing averaged $15–$40/user/month depending on query volume.
- Mobile: Notion's mobile app is full-featured. Obsidian's mobile app handles quick capture fine but feels clunky for anything deeper.
The Honest Recommendation (and Why It's Two Tools, Not One)
Here's where I'm supposed to pick a winner. I won't, because the Bottleneck-First Framework already did. But I will tell you what I've seen work best for operators who have both problems — scattered team knowledge and shallow personal thinking — which is most people reading this.
Run Notion as your team's shared brain. Put SOPs, meeting notes, project trackers, and onboarding docs there. Let Notion AI handle the 'Where did we put that?' question for everyone. Run Obsidian as your private thinking tool. Route your reading highlights, strategy sketches, and half-formed hypotheses there. Let the AI plugins surface connections you'd otherwise miss. The two tools don't overlap much once you assign them to their correct bottleneck.
If budget or complexity forces you to pick one, go back to the framework. Name the bottleneck out loud — literally say it in your next team meeting. 'Our problem is organizational' points to Notion. 'My problem is cognitive' points to Obsidian. If you can't agree on which bottleneck is bigger, that disagreement is itself diagnostic: your team probably has the organizational problem, because you can't even align on what's wrong.

Don't let this sit in your bookmarks. Here's what to do this week:
- Monday: Write down your single biggest knowledge pain in one sentence. Classify it as organizational or cognitive using the Bottleneck-First Framework.
- Tuesday: If organizational — start a free Notion team workspace. Import your 10 most-referenced documents. Turn on Notion AI's Q&A and test it against three real questions your team asked last week.
- Tuesday (alt): If cognitive — download Obsidian, install the Copilot and Smart Connections plugins, and move 20 of your most recent reading notes or strategy memos into a new vault.
- Wednesday through Friday: Use the chosen tool as your default for every new note, meeting summary, or reference doc. Do not split your attention between old and new systems.
- End of Week 2: Run a gut check — is the named bottleneck loosening? If yes, keep going. If no, revisit whether you named the right bottleneck.
- Day 90: Make your final call. Knowledge tools compound. Anything less than 90 days of committed use isn't a fair trial — your AI features need a critical mass of content before they return real value.

Named her bottleneck (organizational — her team couldn't find each other's work), moved the team's docs into Notion, and kept Obsidian for her own strategy notes.
